What happened
Commonwealth Bank reversed 45 call-center redundancies after introducing an AI voice bot, according to a Financial Times review of failed AI rollouts. The underlying reversal was reported by ABC in August 2025.
The bank apologized and described the redundancy decision as an error, saying it had not adequately considered all relevant business factors. Affected employees could stay, move into other roles or leave. The bank did not disclose the financial cost of reversing the decision.
The Finance Sector Union reported rising call volumes, overtime offers and team leaders returning to phone work. The bank ultimately concluded that the roles were not redundant, despite the new bot handling part of the call workload. ABC’s reporting describes the operational pressure that followed.
The sequence matters because the bank had earlier linked dozens of job cuts to AI, as reported by ABC in July 2025. The later reversal shows the difference between automating a visible task and removing the work required to run the whole service.
Why it matters
For a small or midsized business, the lesson is not that voice bots cannot help. It is that reducing one step in a workflow does not automatically reduce the capacity the workflow needs.
A bot may answer routine calls while increasing demand elsewhere:
- More customers may call back when the first interaction does not resolve the issue.
- Complex cases still need human judgment and escalation.
- Exceptions can consume more time than routine cases save.
- Supervisors may absorb overflow, quality checks and customer complaints.
- Overtime and backlog can rise before the business recognizes the gap.
Before declaring roles redundant, measure total demand, escalation rates, backlog, overtime, customer complexity and supervisory load. Treat staffing changes as reversible until the new workflow has proved it can absorb real demand over time.
The practical rule is simple: automate the task only after understanding the capacity, judgment and exception work surrounding it. Otherwise, the apparent labor saving may just move cost into overtime, rework, customer loss or a hurried reversal.
